About this kit

A complete 90-minute session that keeps team goals moving: a simple scoreboard, a fifteen-minute weekly check-in, a plan for when a goal slips and an Excel scoreboard that does the arithmetic.

Who it is for

  • Managers and supervisors whose team goals are set with care and then fade by week four.

  • Team leads and shift leads who run a weekly team meeting and want it to end with actions, not intentions.

  • Small-business owners who want the whole team to see, every week, whether the business is getting closer to its goals.

  • Trainers, HR and L&D professionals who need a ready-to-run session on tracking goals and running team check-ins.

The problem it solves

Most team goals fade. Nobody records the number, or it is recorded and never discussed, or the weekly meeting about it turns into blame for a bad week. By the end of the quarter, the result is a surprise to everyone. This kit teaches leads to keep one number a week against a simple plan line, to run a fifteen-minute weekly check-in in five parts (read the scoreboard, ask what got in the way, ask what worked, agree one action per goal, recognize progress), to use four checks when a goal slips, and to share progress every day, every week and at the end of the goal period. Participants practice twice: a full check-in from a realistic scoreboard, and a five-minute check-in by phone after a goal has slipped.

What is inside

The five parts of the weekly check-in: Read the scoreboard (2 minutes), Ask what got in the way (5), Ask what worked (3), Agree one action per goal (3), Recognize progress (2).

In-person kit

  • Facilitator guide, 55 pages (Word): how to use the kit, session overview and agenda, a plain-language primer on weekly tracking, the scoreboard in depth (plan line and status rule), the five parts in depth, when a goal slips and how to adjust a target openly, sharing progress, examples for five kinds of workplace, remote and field check-ins, answers to the questions participants ask, a preparation checklist, eight timed segments with SAY / DO / ASK / WAIT cues, the Scenario A script, answer keys, the scoreboard packets at a glance, tricky moments, a four-week follow-up plan and ways to adapt the session.

  • Slide deck, 34 slides (PowerPoint), with speaker notes that repeat the guide's cues and timing.

Virtual kit

  • Virtual facilitator guide, 37 pages (Word), with a producer cue sheet, polls, chat prompts and the breakout texts for every scoreboard packet.

  • Producer run sheet, 4 pages (Word).

  • Virtual slide deck, 35 slides (PowerPoint), with PRODUCER actions in the notes.

Workbook, handouts and Excel

  • Participant workbook, 22 pages (Word and PDF), including a scoreboard and check-in plan and a log for the first four check-ins.

  • One-page job aid: the five parts of the weekly check-in, with the status rule (1 page).

  • Handout 1: Plan line and status, with a worked example and practice (2 pages).

  • Handout 2: Six scoreboard packets with two-week slips and hard moments, set in a coffee shop, a plumbing company, a veterinary clinic, a customer support team, a furniture store and a property management office (3 pages).

  • Handout 3: Weekly check-in planner, with a filled-in example (2 pages).

  • Handout 4: Check-in observer sheet with a timing log, for both practice runs (2 pages).

  • Handout 6: Weekly progress update and end-of-period review, with filled-in examples (2 pages).

  • Answer key for the facilitator (5 pages).

  • Excel team scoreboard (7 sheets): up to three goals over up to 26 weeks, with the plan line, status and a chart for each goal calculated automatically, and a filled-in example.

How to use it

  1. Read the facilitator guide and complete the workbook yourself (about three hours).

  2. Print the workbook and handouts, and one scoreboard packet per table.

  3. Run the 90-minute session in person or online. Every step tells you what to do, what to say, what to ask and when to wait. A 60-minute version is included.

  4. Send participants the Excel scoreboard and use the four-week follow-up plan so the weekly check-in becomes routine.

No training experience is needed. If you can run a team meeting, you can run this session.

Frequently asked questions

Do participants need to be good with numbers?

No. Working out the plan line takes one subtraction and one division per goal, and the Excel scoreboard does it automatically.

Do we need to take Level 1 first?

It helps but is not required. Level 1 (D08) teaches how to set clear, countable goals. Level 2 assumes a team has goals and teaches how to track them and keep them moving.

We already use the Team Goal Tracker. Is this the same method?

Yes. The scoreboard, the plan line, the status rule and the fifteen-minute weekly review are the same as in the R65 Team Goal Tracker. This kit adds the live practice, what to do when a goal slips, hard moments and how to share progress.
